CRM Admin First 90 Days: The Setup Checklist That Actually Works

A CRM admin's first 90 days break into three phases: foundation (days 1-30 for data, pipeline and permissions), automation (days 31-60 for workflows, sequences and integrations) and optimization (days 61-90 for reporting, adoption metrics and cleanup). Skip the first phase and the other two never work. This checklist gives you the exact steps for each.

Why 90 Days (Not 30, Not 180)

  • 30 days is foundation only. You have clean data and a pipeline but zero adoption data to act on.
  • 180 days means you drifted without a plan. By month 4, the team has already formed bad habits.
  • 90 days = build the foundation, automate the repetitive, measure what matters, adjust before habits calcify.
Phase 1

Foundation (Days 1-30)

Get the groundwork right. Everything else depends on this.

Week 1: Audit What Exists

  • Export current contacts from spreadsheets, email, old CRM
  • Map existing fields to new CRM fields
  • Identify data gaps and duplicates
  • Document what the team currently uses to track deals (even if it is sticky notes)

Week 2: Build the Pipeline

  • Define deal stages (keep it under 7)
  • Write a one-sentence definition of each stage
  • Set required fields per stage (keep it minimal)
  • Configure lead sources

Week 3: Set Up Users and Permissions

  • Create user accounts for the core team
  • Assign roles (admin, manager, rep)
  • Set visibility rules (reps see their deals, managers see everything)
  • Send login credentials with a 2-sentence "here is what to do first" email

Week 4: Import and Clean Data

  • Deduplicate before import (not after)
  • Run a test import with 50 records, verify field mapping
  • Full import and spot-check 20 random records
  • Run duplicate detection after import
Phase 2

Automation (Days 31-60)

Build on the foundation. Automate the repetitive so the team can focus on selling.

Weeks 5-6: Core Automations

  • New lead assignment rules (round-robin or territory)
  • Follow-up reminders on stale deals (14+ days in one stage)
  • Email sequences for common touchpoints (new lead, proposal follow-up, post-sale check-in)
  • Start with 3 automations, not 15. Automation details.

Weeks 7-8: Integrations and Workflows

  • Connect email (Gmail or Outlook) for auto-logging
  • Connect calendar for meeting visibility on timelines
  • Set up Zapier bridges for other tools (accounting, support)
  • Test every automation with real data before announcing to team
Phase 3

Optimization (Days 61-90)

Measure what matters. Fix what is broken. Document what works.

Weeks 9-10: Reporting and Dashboards

  • Build pipeline report: deals by stage, value, age
  • Build activity report: calls, emails, meetings per rep
  • Build conversion report: lead-to-close rate by source
  • CRM reporting and custom dashboards.

Weeks 11-12: Adoption and Cleanup

  • Check login frequency per user (target: 80% daily)
  • Identify reps not logging activity
  • Run data quality audit (empty fields, stale contacts)
  • Hold 15-minute 1:1 training with low adopters
  • Document SOPs for the team's CRM workflow

Common First-90-Days Mistakes

Dumping Data Without Cleaning It

Importing 10,000 contacts from a messy export guarantees a messy CRM. Clean and deduplicate before import. 2,000 clean records beat 10,000 dirty ones.

Automating Before the Foundation Is Solid

Automations built on an undefined pipeline or bad data create chaos, not efficiency. Phase 1 first, Phase 2 second. There is no shortcut.

Skipping User Training

"The CRM is intuitive" is not a training plan. Teach the daily workflow, not the features. What does Tuesday morning look like in the CRM? That is the training.

No Success Metrics Defined

If you do not define what "working" means by day 90, you cannot prove the CRM is worth keeping. Pick 3 KPIs on day 1: login rate, pipeline accuracy, follow-up compliance.
