What Is a Deal Pipeline? Your Sales at a Glance
A deal pipeline is a visual layout of your active sales opportunities organized by stage -- from first contact to closed deal. Each deal is a card that moves through stages like Lead, Contacted, Proposal Sent, Negotiation and Won. A CRM pipeline shows how much revenue is in play and where every deal stands at a glance.
Pipeline Stages Explained
| Stage | What Happens | Probability |
|---|---|---|
| Lead | New opportunity identified | 10% |
| Contacted | First outreach made | 20% |
| Meeting Scheduled | Discovery call booked | 30% |
| Proposal Sent | Quote delivered | 50% |
| Negotiation | Terms being discussed | 70% |
| Won | Deal closed and signed | 100% |
| Lost | Deal did not close | 0% |
These probabilities are starting points. Adjust them based on your actual close rates over time. (Sales funnel stages guide)
Key Pipeline Metrics You Should Track
Total Pipeline Value
Sum of every active deal. This is the raw number -- your maximum possible revenue if everything closes.
Weighted Value
Each deal multiplied by its stage probability. A $10k deal at 50% counts as $5k. More realistic than total value.
Deal Velocity
Average days from creation to close. Getting longer? Something in your process is dragging.
Win Rate
Deals won divided by total deals completed. If you close 3 out of 10 your win rate is 30%.
Coverage Ratio
Pipeline value divided by your revenue target. Healthy is 3x or higher. Below 2x means you need more leads fast.
Track these five numbers weekly and you will never be surprised by a bad month. (Sales forecasting feature)
The Numbers That Matter
Higher revenue growth for companies with a defined pipeline (HBR)
Increase in close rates when using visual pipeline management
Of salespeople give up after one follow-up -- a pipeline shows who needs attention
How to Build Your First Pipeline
Start With 5-7 Stages
Map how clients go from stranger to paying customer. Use the stages table above as your starting point. Don't overthink it -- you can always add or remove stages later. (Visual pipeline guide)
Match Stages to Your Sales Process
Every stage should reflect a real action. If you never send proposals then skip "Proposal Sent." If you always do a demo then add "Demo Booked." Your pipeline should mirror what actually happens. (Build your sales process)
Set Probability Per Stage
Assign a close probability to each stage so your CRM can calculate weighted pipeline value. Start with the defaults and adjust after 90 days of real data. (Forecasting guide)
Pipeline Mistakes to Avoid
Too Many Stages
More than 7 stages creates clutter. If a deal moves through 12 steps you will stop updating it. Keep it simple and your team will actually use it.
Stale Deals
Clean your pipeline monthly. If a deal has not moved in 30 days either follow up or move it to Lost. Dead deals sitting in your pipeline inflate your numbers and hide the truth.
No Probability Weighting
Without probabilities your pipeline total is fiction. A $100k pipeline at 10% probability is really $10k. Weight your deals or your forecasts will lie to you. (Funnel stages guide)
Pipeline Stages by Business Type
There is no universal pipeline. A contractor's deal flow looks nothing like a SaaS company's. Here are proven stage setups by industry so you can build yours in minutes instead of guessing.
| Business Type | Recommended Stages | Avg Deal Cycle | Key Metric to Watch |
|---|---|---|---|
| Home services | Lead > Estimate Sent > Follow-Up > Booked > Completed | 3-7 days | Estimate-to-booked conversion rate |
| B2B services | Prospect > Discovery Call > Proposal > Negotiation > Won | 2-8 weeks | Days stuck in Proposal stage |
| Real estate | Inquiry > Showing > Offer > Under Contract > Closed | 30-90 days | Showing-to-offer ratio |
| SaaS / software | MQL > SQL > Demo > Trial > Closed Won | 14-45 days | Demo-to-trial conversion |
| Agencies | Lead > Briefing > Proposal > Revision > Signed | 1-4 weeks | Proposal revision count (fewer is better) |
| E-commerce wholesale | Inquiry > Sample Sent > Order > Reorder | 1-3 weeks initial, recurring after | Sample-to-first-order rate |
Start with 4-6 stages. You can always add more later but you cannot undo months of messy data from a 12-stage pipeline nobody follows. Simple pipelines get used. Complex ones get abandoned.
