What Is a Sales Pipeline? (Explained for Non-Salespeople)
A sales pipeline is a visual overview of where every potential client stands in your process. Each stage represents a step from first contact to closed deal. Think of it as a board where cards move from left (new lead) to right (paying client). It shows you what's coming, what's stuck and what needs attention.
Pipeline vs Funnel (Not the Same Thing)
Pipeline
Where individual deals stand right now. Sarah is in "Proposal." Mike is in "Negotiation." You manage a pipeline by moving deals forward.
Funnel
Conversion rates over time. 100 leads entered, 25 qualified, 10 got proposals, 5 closed. You analyze a funnel to understand percentages.
Most people use the terms interchangeably. That's fine. Just know that your pipeline is what you look at every morning. Your funnel is what you review every month. (CRM reporting guide)
The 5 Most Common Pipeline Stages
These 5 work for most businesses. Then you customize. A freelancer might use Inquiry > Proposal > Booked > Delivered > Paid. An agency might use Prospect > Discovery > SOW > Active > Retainer. (Freelancer pipeline guide)
What Your Pipeline Tells You
Revenue in Play
Total value of all active deals. Is your pipeline healthy or running dry?
Where Deals Get Stuck
10 proposals but 2 closes? Your proposal-to-close conversion needs work.
How Long to Close
Average days from lead to payment. Getting longer? Something is slowing down.
Pipeline Health
Enough leads coming in? Or about to run dry next month? The pipeline warns you early.

Pipeline Stages: The 6 You Actually Need
Most businesses overcomplicate their pipeline with 10+ stages. You need 6. Each stage represents a clear action the prospect has taken. If you cannot define the action, the stage does not belong.
| Stage | Trigger (What Moved Them Here) | Exit Criteria (What Moves Them Out) | Avg Time |
|---|---|---|---|
| Lead | Filled out form, called, referred | Qualified: has budget + need + timeline | 1-3 days |
| Qualified | Confirmed fit during discovery call | Proposal requested or scheduled | 1-7 days |
| Proposal Sent | Quote/proposal delivered | Verbal yes or negotiation started | 3-14 days |
| Negotiation | Discussing terms, scope or price | Agreement on terms | 1-7 days |
| Won | Contract signed, payment received | Onboarding triggered | Done |
| Lost | Said no, went silent, chose competitor | Loss reason logged, win-back queued | Done |
The "Lost" stage is just as important as "Won." If you track why deals are lost (price, timing, competitor, no decision), after 50 lost deals you will see patterns. If 40% cite price, your positioning needs work. If 30% go silent at "Proposal Sent," your follow-up is broken. (Closed deal tracking guide | CRM features)
Pipeline Health Metrics: The 4 Numbers to Watch
Win Rate
Deals won divided by total deals. 20-30% is average for B2B. Under 15% means qualification is broken. Over 40% means you are not prospecting enough.
Avg Deal Size
Average revenue per won deal. Track monthly. If it is shrinking, you are discounting or attracting smaller clients. Growing means positioning is working.
Pipeline Velocity
How fast deals move from lead to close. Measured in days. Shorter is better. If deals stall at one stage, that stage needs attention.
Pipeline Coverage
Total pipeline value divided by revenue target. 3x coverage is healthy. Under 2x means you will miss your number. Over 5x means your pipeline is full of stale deals.
